One of the most powerful questions you can ask is: “Who else could do this for me?” Additionally, you must ask: “If I had that extra time, what else could I do that is more useful?” Because many founders struggle to let go, they often become the biggest bottleneck in their own company.

The Cost of Being “Too Busy”

I learned this lesson the hard way from a client named Beth. I had sold her a house years ago and gave her “white-glove” service. However, when she reached out to buy again, I was so busy leading my team that I failed to get back to her. Consequently, she bought a home through someone else.

When I asked her what I did wrong, she said: “You were too busy. You weren’t available for me anymore.” In reality, I had five hungry agents on my team who would have provided better service than I did. Therefore, I realized that being “productive” is not the same as being useful.

Mastering the 80% Rule

The secret to delegation for real estate leaders is simple: If someone can do a task 80% as well as you think you can, delegate it. Surprisingly, we often overestimate our own current performance. While you might have been a top producer once, your service drops when you are stressed and overworked. By delegating to a motivated team member, you ensure the client gets 100% of their attention. Specifically, you should look for signs that you are skipping steps like follow-up or preparation.

Focus on Higher-Level Activities

Once you delegate buyers or listing tasks, you can focus on more useful activities. For example, I shifted my focus entirely to marketing and recruiting. As a result, my personal production actually increased. Because my team had access to my leads, they grew faster, and the business scaled.

Empower Your Team to Grow

Delegation is not just about offloading “boring” work. Instead, it is about giving dollar-productive opportunities to your agents. Although it is scary to be vulnerable, you must trust your team to develop. In conclusion, stop being the hero and start being the CEO. When you master delegation for real estate leaders, you finally gain the freedom to build a true enterprise.
